The Scoring Matrix.

The heart of the template is the 5-criteria matrix. Every process is scored from 1 to 5 across five dimensions. The sum gives you the agent-suitability score, between 5 and 25 points.

1
Repeatability · How often does the process occur?
5 = daily · 4 = weekly · 3 = monthly · 2 = quarterly · 1 = less often. Frequent processes have more ROI potential per unit of effort.
2
Data Clarity · Are the inputs clearly defined?
5 = structured data in a system · 1 = unstructured verbal input. The clearer the input, the more reliable the agent.
3
Error Tolerance · What happens if the agent gets it wrong?
5 = a human reviews it anyway · 1 = direct harm to the customer is possible. Low tolerance means: escalation logic is required.
4
Complexity · How many edge cases are there?
5 = clearly bounded · 1 = countless special cases. A low score here doesn't mean "not feasible" — it means: a longer sandbox phase.
5
ROI Potential · How much time/money does the agent save?
5 = several hours per day · 1 = under 30 min per week. Note: this accounts for direct and indirect effects (e.g. response time).
Rule of Thumb for Scoring

20+ points: Immediate candidate — setup possible in 1–2 weeks. 15–19 points: Solid use case — sharpen one aspect before setup. 10–14 points: Possible, but not your first agent — especially with a low score on "Data Clarity" or "Complexity". Below 10: Not recommended right now — either restructure the process or choose a different use case.

Guide

3 Steps to Your Audit Result.

Step 1 · List Your Processes (20–30 min)

Open the template and enter every recurring task into the Process Inventory. Target: 15 to 30 entries. Not too few (or you'll miss leverage points), not too many (or you'll get lost in detail). Question to narrow it down: Which tasks cost you or your team at least 30 minutes a week?

Step 2 · Score Them (30–40 min)

Go through each process and assign the five scores. Important: score honestly, not hopefully. If data clarity is low, give it a 2 — not a 4 because you're hoping it'll somehow work out. Honest scoring now saves weeks later.

Step 3 · Identify Your Top 3 (10 min)

Sort by overall score in descending order. Your top 3 are your candidates. Before moving on, check: are these processes all in the same function (e.g. all in Sales) or spread across different ones? If spread out — pick the one with the highest repeatability, not the highest overall score. Repeatability is the single most important factor.

What You'll Have After This Audit

A ranked list of your processes with a score and a recommendation. Nothing more — but that's already more than 80 percent of businesses have before setting up an agent. This clarity is half the battle.
